Track where your leads come from in Google Sheets — and catch the ones going cold
A weekly count of leads by source, with last week beside it, and a daily alert for open leads nobody touched in 7 days. Two free Make blueprints, the sheet columns, and why one week of numbers is noise.
Every client who pays for ads eventually asks the same question: is it working? The answer is usually already in the leads sheet — every lead has a source column — but nobody counts it by source every week, so budget decisions are made on a feeling. The second leak sits in the same sheet: leads that came in warm, got one call and an "I will get back to you", and then stopped moving.
Both are fixed by reading the sheet on a schedule. No CRM, no new platform: Make, the Google Sheet you already have, and one Telegram message.
Leads by source, every Sunday
Every Sunday: leads by source → one message with the change from last week
Website, Facebook, referral: how many leads each source brought this week, beside last week's number. One Telegram message that says where the money is working.
How the count works
- Every Sunday at 08:00 Make reads the leads logged in the last 7 days, and separately the 7 days before.
- It counts each source — website, Facebook, referral — in both weeks.
- One Telegram message lists each source with this week against last week, and the total.
The column that makes or breaks it
The report is only as good as the source column. "FB", "Facebook" and "facebook ads" are three different sources to a counter. Before trusting any number, lock the column to a fixed list with data validation in Google Sheets, and make the website form write the source itself instead of a person typing it.
Then give it time. Three leads against five in one week is not a trend. Look at four to six weeks before moving budget between sources.
Open leads nobody touched in a week
A lead untouched for 7 days → an alert to the salesperson, not the client
Every morning, each open lead not updated for a week surfaces in one list: name, source, owner, days quiet. The lead gets nothing — the owner does.
The alert goes to the salesperson or the team chat, never to the lead. It depends on a "last update" column: if people do not touch it after a call, an active lead looks stuck. Let the sheet stamp the date on edit, or accept some noise.
And the meetings those leads book
Once a lead books a meeting, the next leak is the no-show. A reminder the day before, with a "can't make it" link, turns most no-shows into reschedules.
A meeting tomorrow → a reminder 24 hours ahead, with a "can't make it" link
Every morning, each of tomorrow's meetings in the sheet gets a reminder email with the time and a "can't make it" link. Whoever cannot come says so in advance, instead of not showing up.
Before you switch them on
Point the Telegram messages at your own chat for the first week and compare them with the sheet by hand. When the numbers match twice in a row, move them to the team.
The file, the steps and what does not work — every morning in the channel. No spam, no sign-up.
